Source Market Analysis: Which Guests Actually Drive Your Hotel's Revenue?

Not all guests deliver the same value to your hotel. Learn how source market analysis reveals which countries bring the best ADR, ALOS, and cancellation rates - and how to act on that information.

Source Market Analysis: Which Guests Actually Drive Your Hotel's Revenue?

Every summer, your hotel fills with guests from different countries. Greeks, Germans, British, Americans, Australians. The picture looks diverse and healthy. But if someone asked you which nationality delivers the highest ADR, the longest stays, and the lowest cancellation rate, could you answer with confidence?

Most independent hoteliers cannot. And that means they are making marketing, pricing, and distribution decisions without knowing which guests are genuinely worth prioritising.

Why Not All Source Markets Are Equal

    Consider two guests.

The first arrives from Germany, stays seven nights, pays €350 per night, booked four months in advance, and did not cancel.

The second arrives through a last-minute OTA deal, stays two nights, pays €180 per night, and booked five days before arrival.

The first guest generates €2,450 with minimal operational cost per night. The second generates €360 with proportionally higher operational cost (full check-in, check-out, cleaning cycle) and likely an OTA commission deducted from the gross rate.

This difference is not random. It frequently reflects consistent patterns by source market.

The Four Dimensions to Analyse by Source Market

ADR by country — Which nationalities pay the most per night?

ALOS by country — Which nationalities stay longest? A market with a lower ADR but a very high ALOS can generate more total revenue per booking than a market with a high ADR but two-night stays.

Lead time by country — Which markets book furthest in advance? These give you revenue predictability and the confidence to hold rates firm early in the season.

Cancellation rate by country — A source market with a high ADR but a 40% cancellation rate is far less valuable than it appears on paper.

Revenue per Booking: The Single Metric That Ties It Together

Rather than looking at each indicator separately, there is one composite metric: Revenue per Booking - the total room revenue generated per reservation, by source market.

A country with an ADR of €250 and an ALOS of 6 nights delivers Revenue per Booking of €1,500. A country with an ADR of €320 and an ALOS of 2 nights delivers Revenue per Booking of €640. The first market is considerably more valuable despite the lower nightly rate.

What You Do With This Information

Marketing allocation: If Germany delivers three times the Revenue per Booking of another market, it justifies proportionally more investment in German-language channels.

Rate strategy by market: If a source market consistently books 90 or more days in advance, you can hold higher rates for that booking window with confidence.

Channel optimisation: If Australia books primarily through direct channels while domestic guests book through Booking.com, that pattern shapes how you distribute availability and set rates.

Cancellation policy design: If specific source markets show systematically high cancellation rates, you can adjust deposit requirements or cancellation terms for those markets.
